Intro
Biofuel is one of Skellefteå Kraft’s largest procurement categories. Each year, the company handles large volumes of biomass—a valuable material essential to planning, production, and finances.
Previously, the work was time-consuming and dependent on individual employees. Different systems, manual calculations, and parallel models made it difficult to know exactly what the stock contained.
We had built up our ways of calculating inventory over time as new needs arose, but never really zoomed out to look at the whole picture. It became fragmented.
At the same time, both the business and regulations demanded increasingly quality-assured and traceable data. To plan effectively, they needed to know not only how much fuel was in the piles—but how much energy—and the calculations between weight and energy needed to be traceable.
Case
The biggest issue wasn’t lack of data—it was lack of structure. Quality-assured data on delivered materials already existed in the systems, but the information was difficult to interpret and use.
This is where Elvenite came into the picture. Together, we shaped a clear step-by-step plan to tackle the problem.
The solution
The Track the Stack project was divided into three phases: Data Proofing, Proof of Concept, and MVP. Each phase had its own timeline, budget, and final report- a way of working that provided both focus and confidence.
We started by understanding what data was available and how we could use it. Then we tested our ideas on a small scale before building the final solution. This helped us learn a lot along the way.
Throughout the project, the teams worked almost entirely digitally. Miro boards and online meetings became the norm, and the collaboration is described as open, fast, and free of prestige.
It has been one of the most enjoyable projects I have worked on. It was safe, constructive and easy to get in touch. We have had pace and direction all the way.
The result
Today, Track the Stack exists as a calculation model and Power BI reports integrated into Skellefteå Kraft’s IT environment.
The solution gives the business a consolidated view of energy amounts, deliveries, and inventory status-without replacing or altering the existing sampling and measurement methods that are important for the payment basis.
What makes a difference is that we see discrepancies and missing information immediately. This allows us to supplement the information faster and keep the data updated throughout the entire chain.
Track the Stack contributes structure, overview, and faster control-not changed measurements. The reports make it easier to follow how the information connects over time, from inbound deliveries to storage and usage.
The team describes that they now have a tool that makes it easier to understand and quality-assure data in day-to-day operations.
It's not about measuring differently. It's about collecting the data in a way that makes it easier to work with and make decisions based on.
The solution strengthens the business by reducing manual work, providing clearer transparency, and better control over flows and inventory status.

Next step
The project is now in the final stage of the MVP phase and ready for full implementation in the business. Ongoing data validation continues, along with plans to extend the solution to more areas, such as pellets and oil.
Track the Stack has provided us with a model for how to work data-driven in a sustainable and efficient way.
For Skellefteå Kraft, Track the Stack hasn’t been about changing how fuel is measured or analyzed. It’s about making the information that already exists more accessible, more coherent, and easier to use across the entire organization.
The solution has become a tool that aligns people, workflows, and data in the same direction.
It provides faster insight, clearer structure, and confidence that more people can understand how biofuel moves through the business.
